Mental Health Awareness Month: Managing Anxiety through Reframing and Rituals w/ Maurice Schweitzer

May 25, 2023 / 12:36

This episode features Marie Schweitzer, a professor at the Wharton School, discussing anxiety in the workplace and leadership strategies to address it. Key topics include the impact of anxiety on employees, reframing anxiety as excitement, and the use of rituals to manage stress.

Marie Schweitzer emphasizes that anxiety is often under-discussed among employees and leaders, despite its prevalence. She notes that many people experience anxiety daily, which can affect collaboration and productivity.

One of the main strategies discussed is reframing anxiety as excitement. Schweitzer explains that instead of calming down, individuals should focus on the positive outcomes of their tasks to shift their mindset.

Additionally, Schweitzer highlights the importance of rituals in managing anxiety. She shares a case study where participants performed better in singing tasks when they engaged in a ritual compared to those who were simply told to calm down.

The episode concludes with Schweitzer advising leaders to recognize their own anxiety and that of their employees, suggesting that reducing anxiety can lead to better performance.

TL;DR

Marie Schweitzer discusses workplace anxiety and leadership tools to manage it, including reframing anxiety as excitement and using rituals for stress relief.

00:00:00
well there's certainly been quite a lot
00:00:01
of conversation lately about how anxiety
00:00:04
is playing an increasing role in our
00:00:06
lives the pandemic and now a softer
00:00:09
economy with high inflation certainly
00:00:11
ramping things up but now how do leaders
00:00:14
deal with these issues in the workplace
00:00:17
a new collaboration called Nano tools
00:00:19
for leaders looks at fast and effective
00:00:22
leadership tools that can be learned
00:00:24
quickly and help the productivity of you
00:00:27
and your team Marie Schweitzer is a
00:00:29
professor of operations information and
00:00:31
decisions here at the Wharton School who
00:00:32
is part of this and he joins us right
00:00:34
now Maurice great to see you again ah
00:00:37
thanks for having me good to be back
00:00:38
first let's start with the collaboration
00:00:40
itself and and you think it's importance
00:00:43
in terms of the workplace where we are
00:00:46
now and and where we're headed
00:00:49
well we're constantly collaborating
00:00:52
across organizations and within
00:00:54
organizations where we're reconstituting
00:00:58
teams and we have high mobility in the
00:01:02
workforce
00:01:03
and so the challenge of affecting
00:01:06
cooperation is extremely high and we've
00:01:09
got to do that with often new new people
00:01:12
so this one around anxiety it's
00:01:14
obviously a much discussed topic right
00:01:16
now how much is it do you think being
00:01:19
discussed by employers uh by c-suite
00:01:23
Executives by management level in the
00:01:25
workplace right now
00:01:28
I think it's under discussed that is
00:01:32
people feel anxiety themselves but
00:01:35
rarely vocalize it
00:01:37
and I think if you were to ask your
00:01:39
friends or co-workers
00:01:41
how often do you feel anxiety I think
00:01:44
what you'd find is that people are
00:01:45
feeling anxiety almost all the time
00:01:48
almost every day almost every hour there
00:01:52
are times that create anxiety for us
00:01:54
there are acute times we might face a
00:01:57
presentation or a tight deadline
00:02:00
where we feel intense anxiety but there
00:02:04
are moments of anxiety that hit us
00:02:06
almost all of us pretty frequently and I
00:02:09
think you're right I mean kovid
00:02:11
was an anxious time for so many people
00:02:16
but their lingering effect some people
00:02:19
worry about the economy they worry about
00:02:20
their job security they were about
00:02:22
paying rent there's so many things we
00:02:24
worry about and then also our
00:02:25
performance at work is a constant source
00:02:28
of anxiety and so in this case it's
00:02:32
important for both managers and
00:02:35
employees to understand how to be able
00:02:37
to handle anxiety better
00:02:39
yeah I think that's exactly right that
00:02:41
is we need as managers to anticipate
00:02:44
that our employees are often feeling
00:02:46
anxious and as co-workers we need to
00:02:49
feel you know feel the sense that not
00:02:52
just us who feels anxiety but the people
00:02:55
around us are also feeling anxiety and
00:02:57
that's going to impact how we
00:02:58
collaborate and how we work with other
00:03:00
people so you have a couple of action
00:03:03
steps here uh that people should think
00:03:05
about one being reframing anxiety as
00:03:08
excitement explain this to us
00:03:11
yeah so so if you think about emotions
00:03:14
anxiety is what's characterized as a
00:03:17
higher arousal High activation emotion
00:03:19
it's like a heart is beating fast and so
00:03:22
we think about our heart beating fast
00:03:24
that's high arousal High activation
00:03:29
it's generally negative so when we're
00:03:31
feeling anxiety we're worried about
00:03:33
things going wrong so think about going
00:03:35
into a presentation I'm going to make
00:03:37
this presentation and I'm thinking about
00:03:39
all of the ways that things could go
00:03:40
wrong
00:03:41
and what I'm suggesting here is that we
00:03:44
can instead think about the ways in
00:03:46
which things might go right so imagine
00:03:48
this presentation went great what would
00:03:50
happen imagine this negotiation ended up
00:03:53
better than I expected what would happen
00:03:55
where it's high arousal High activation
00:03:59
that is with excitement our heart can
00:04:02
still beat fast we're now just focused
00:04:05
on opportunities versus threats so it's
00:04:08
easier than telling somebody you know I
00:04:11
could say Dan hey why don't you just
00:04:12
calm down right but now what I'm asking
00:04:15
you do is take that High activation your
00:04:18
heart rate's racing and I'm telling you
00:04:20
well just calm it all down slow all the
00:04:23
way all it all the way down and that
00:04:26
turns out to be extremely hard for
00:04:27
people so telling people take a deep
00:04:29
breath and calm down that doesn't work
00:04:31
nearly as well as saying hey get excited
00:04:33
focus on opportunities
00:04:35
and that's interesting because you know
00:04:37
you remember the old line of counting to
00:04:39
ten when you're stressed or you get into
00:04:42
you get into a tough situation and while
00:04:45
that's great in theory I don't know
00:04:47
really how much it works in in actual
00:04:51
you know in actual practicality so
00:04:53
thinking about it in a different
00:04:54
perspective
00:04:56
it's probably new for a lot of people
00:04:59
I think that's exactly right that is we
00:05:02
are so ingrained to say hey just calm
00:05:05
down
00:05:06
or I say look I know you're anxious
00:05:08
about this test or this deadline but
00:05:10
it's no big deal it's fine
00:05:14
um just you know take a deep breath calm
00:05:16
down count to ten and yet when people
00:05:19
have taken their deep breath count to
00:05:21
ten that anxiety is likely to come
00:05:24
rushing back and what I'm suggesting
00:05:26
instead is let's focus on opportunities
00:05:28
imagine this goes great imagine the
00:05:31
presentation or the test imagine you you
00:05:33
meet this deadline imagine this
00:05:35
important meeting goes really well
00:05:37
imagine that and get excited for it
00:05:41
so kind of also a byproduct uh are are
00:05:45
the health impacts that probably people
00:05:47
uh will be able to deal with on a better
00:05:50
fashion as well
00:05:52
well I think that's an important point
00:05:54
that is anxiety is not a great place for
00:05:58
us to live and yet that is where most of
00:06:01
us reside a lot of the time we feel
00:06:04
anxious about all kinds of things and if
00:06:08
instead we can take some of the most
00:06:10
acute moments and get excited not only
00:06:13
maybe maybe feel better but in studies
00:06:17
Studies have shown that we actually
00:06:19
perform better so people get excited
00:06:21
before a math test the excited before
00:06:24
they sing they're excited before they go
00:06:27
perform something they're more likely to
00:06:30
do a better job and we have data
00:06:33
suggesting that you also talk about the
00:06:37
element of thinking about it as a ritual
00:06:39
yes yeah so I I think one thing that's
00:06:42
important to recognize is that we use
00:06:45
rituals
00:06:46
in many occasions to Mark transitions or
00:06:51
otherwise stressful events so you can
00:06:53
think about around death we have rituals
00:06:56
around mourning around a burial we think
00:07:00
about transitions in power we have
00:07:03
rituals around those
00:07:06
um when we when people get married
00:07:07
they're sort of Life transitions we tend
00:07:10
to have rituals and these rituals help
00:07:14
us in the big moments
00:07:16
and also in the small moments so think
00:07:18
about athletes so whenever the place
00:07:21
stops in a sporting event all eyes turn
00:07:25
to one person so you can think about in
00:07:27
basketball the free throw shooter that
00:07:29
dribbles the ball a certain number of
00:07:31
times and Spins it before they shoot
00:07:33
their free throw shot or the tennis
00:07:35
player that balances the ball a certain
00:07:37
number of times before they serve it
00:07:38
these are rituals and these rituals help
00:07:42
people when they feel anxious they give
00:07:45
us a sense of control
00:07:48
and they calm us down so rituals can be
00:07:52
a really important part
00:07:55
of our toolkit to help us navigate
00:07:58
anxious times and one thing that we
00:08:01
found in our in our research is that we
00:08:03
can create rituals that is
00:08:06
it might be nice
00:08:08
to have a ritual that's been around for
00:08:10
hundreds of years that many people do
00:08:12
with us
00:08:14
in synchrony but even if we invent our
00:08:18
own rituals those rituals when we do
00:08:21
them in a certain kind of way we feel a
00:08:23
sense of control and Mastery and sort of
00:08:26
like that tennis player before they
00:08:28
serve they move us to a place that's
00:08:31
more Serene than that anxiety we might
00:08:34
be feeling so you tried this out in a
00:08:37
case study maybe if you can give us some
00:08:39
backstory on on how this played out and
00:08:42
and what the results were
00:08:44
yes so we did this in a few different
00:08:47
ways but I'll tell you one of my
00:08:48
favorite ones we had people singing in
00:08:52
uh and we had we used a Wii karaoke
00:08:54
machine to score their singing
00:08:56
performances
00:08:57
and uh so we had them in a in a room
00:09:01
we told them that we were going to pay
00:09:03
them based upon their score
00:09:05
um on the machine and it's a function of
00:09:09
how accurate and sort of loud uh they
00:09:12
are and uh we had them sing the song
00:09:15
Don't Stop Believing
00:09:18
um you might you could have a few cars
00:09:21
Dan oh yeah
00:09:22
stop stop believing yeah that's all I
00:09:27
got Maurice I'm horrible to be honest
00:09:28
yeah well so so we gave participants uh
00:09:32
uh the words
00:09:34
um and then of course the background
00:09:35
music and uh and then we had them sing
00:09:38
and when you ask people to sing
00:09:43
um with you know sort of people like you
00:09:45
as the exception I think you're so used
00:09:47
to being on on microphone but most
00:09:51
people find that to be an anxious time
00:09:54
and we gave people we invented a ritual
00:09:58
for people to do
00:09:59
we told them to draw how they felt to
00:10:04
sprinkle salt on it
00:10:07
um you know to rip it up
00:10:09
um we we gave them a ritual and we told
00:10:12
them this is a ritual
00:10:15
uh in other cases we didn't give people
00:10:19
a ritual to do we just gave them time to
00:10:22
sort of you know sit sit quietly another
00:10:24
group we told them just to calm down
00:10:26
and then we scored their performance
00:10:29
and and what's interesting is we did
00:10:32
this across many different things we
00:10:33
gave people math tests and but the
00:10:35
singing is the most fun and you see that
00:10:38
people are singing better
00:10:42
and we also we also measured we measured
00:10:46
their heart rates
00:10:47
telling people to calm down doesn't
00:10:50
diminish your heart rate
00:10:52
but going through a ritual does
00:10:55
what's the challenge then for a leader a
00:10:58
manager in a company who may have to
00:11:01
deal with his or her own anxiety but
00:11:05
then also have to be aware of and maybe
00:11:07
act upon the anxiety of employees as
00:11:10
well
00:11:11
yeah so I think the first step is to
00:11:13
recognize how prevalent anxiety is and
00:11:16
to recognize our own anxiety
00:11:18
the second thing to recognize is what
00:11:21
are the triggers what kinds of things
00:11:22
are triggering anxiety if we can name
00:11:25
those that can be quite helpful hey I'm
00:11:27
anxious about this deadline I'm anxious
00:11:28
about this meeting
00:11:30
and then to think about reframing that
00:11:33
recasting that
00:11:35
I think as managers what's really
00:11:37
important is for us to recognize our own
00:11:39
anxiety but also recognize how anxious
00:11:42
the people are around us
00:11:44
and so
00:11:46
it might not be the case that we need to
00:11:48
make deadlines more Salient to people
00:11:52
uh you know it's not that's not what's
00:11:55
going to motivate them it could be that
00:11:56
people are on the other side of this
00:11:58
that is they're so anxious that if we
00:12:00
could diminish their anxiety they might
00:12:03
perform better
00:12:04
and so sometimes to figure out ways for
00:12:08
us to take the temperature down
00:12:10
and to make people less anxious to help
00:12:15
them perform better
00:12:17
Maurice great to have you with us today
00:12:19
thanks for your time all the best with
00:12:21
