transformation that has to take place uh

for Business Leaders especially CEOs the
00:00:28
top leaders the top team
00:00:30
uh when they're companies trying to
00:00:33
undergo companywide digital
00:00:35
transformation so we hear a lot about
00:00:37
the need for companies to transform
00:00:40
themselves digitally uh because they're
00:00:42
not going to stay competitive if they
00:00:44
don't do that what we don't hear very
00:00:47
much about is this idea that before a
00:00:50
company can change that the leader has
00:00:53
to have a personal
00:00:55
transformation um to understand what
00:00:58
digital means to the world and to his
00:01:01
company in particular and I think what's
00:01:05
interesting about that is why is that
00:01:08
transformation often difficult for the
00:01:11
CEO and some of the things that come up
00:01:15
are things like ego reluctant uh to look
00:01:19
foolish in front of subordinates these
00:01:21
are things behind the scenes that we
00:01:22
don't often hear about um there's denial
00:01:26
there's fear of failure all of these
00:01:28
things can hamper see CEO's performance
00:01:30
when it comes to digital transformation
00:01:32
so I'd like to hear your views about
00:01:34
those challenges and
00:01:36
how the the CEO and other top leaders uh
00:01:40
can work to overcome them uh Ganesh
00:01:43
let's start with you so probably I'll
00:01:45
give you some my own personal journey
00:01:49
and um I wanted to get onto the
00:01:54
Facebook and uh I approached my teenage
00:01:58
daughter
00:02:00
and she said I'll help you to set up the
00:02:02
account and um then I asked her a
00:02:05
question is what's the difference
00:02:06
between email and
00:02:09
Facebook so at that stage I realized how
00:02:13
ignorant I was and then suddenly in the
00:02:16
last 2 three years the buzzword is
00:02:19
digital you're seeing 3D printing you're
00:02:21
seeing robotics artificial intelligence
00:02:25
now people are talking about driverless
00:02:27
cars tools and automation exp in every
00:02:30
industry and sphere of work so I
00:02:34
actually did an introspection and
00:02:36
said am I the right person to lead this
00:02:40
great company called emphasis to its
00:02:43
success in the new digital world because
00:02:47
I had to be authentic and honest if I'm
00:02:49
not the right person to allow somebody
00:02:52
else to lead the company rather than
00:02:54
pretending I'm the right
00:02:56
person 30 years of working in the
00:02:58
industry was a baggage because you build
00:03:00
your muscle memory so I would say the
00:03:03
first thing is realization whether you
00:03:06
need to change is the first point that I
00:03:10
had to confront and once I came to that
00:03:13
realization then I started I put up a
00:03:16
mind map to figure out why what would
00:03:19
prevent me from learning I'll come to
00:03:22
that later but I would say the starting
00:03:24
point for the CEO is recognition that
00:03:28
they have to change
00:03:30
it requires fundamentally change in
00:03:33
their learning new skills to be acquired
00:03:36
and after that the Journey Begins there
00:03:39
are lots of hurdles in that Journey but
00:03:41
I'll let you get to mik rather than
00:03:44
going on forever on this question so

this is a a personal transformation yeah
00:03:49
well to pick up what Ganesha has said uh
00:03:52
I think the underlying challenge that
00:03:55
everybody including Ganesha faces is
00:03:58
that the pace of change is simply put
00:04:01
accelerated so the technolog is out
00:04:03
there what customers want more rapidly
00:04:06
turning over or changing now than say 15
00:04:09
or 20 years ago historically thus
00:04:12
companies did have the privilege if you
00:04:14
take the clock back 10 or 15 years of
00:04:17
changing CEOs as the market changed and
00:04:20
in at least the US to some degree in
00:04:22
India as well Chief Executives
00:04:24
historically have usually served
00:04:26
somewhere between 5 and 10 years and
00:04:28
that was sort of the pace of ch change
00:04:30
so New Era new CEO is replaced in the
00:04:32
old one you got a different kind of
00:04:34
person now in that new era the problem
00:04:36
now though is that the pace of change is
00:04:39
not let's say five or 10 years the waves
00:04:41
are not that that long they're more like
00:04:43
18 months and thus uh Ganesh and people
00:04:48
uh with comparable positions are really
00:04:51
having to reinvent themselves otherwise
00:04:53
they're going to get reinvented uh by
00:04:55
the market they're facing and the
00:04:58
digital transformation that we're
00:04:59
thinking about we all know about uh if
00:05:02
anything has an even shorter time cycle
00:05:05
than just about anything else that we
00:05:06
know out there thus uh back to ganesha's
00:05:09
reference to Facebook and acquiring what
00:05:11
you you need to know to navigate that I
00:05:14
think it's incumbent on all of us top
00:05:16
Executives and Frontline managers to get
00:05:19
up to speed on the digital
00:05:21
transformation that is literally turning
00:05:24
a five or 10 year cycle in in the way
00:05:27
markets work into a five or 10 months
00:05:29
ccle these
00:05:30
days you you made reference Ganesh to
00:05:34
mind mapping or sort of sort of you know
00:05:36
a shift in thinking uh uh when it comes
00:05:39
to this so what did you mean by that and
00:05:42
and how did you accomplish that for
00:05:43
yourself so you know I started
00:05:45
identifying what are the inhibitors for
00:05:47
me to
00:05:48
change and uh uh I identified
00:05:53
ego
00:05:56
ignorance fear of failure these these
00:05:59
are uh the three factors which I felt
00:06:03
would prevent me from
00:06:05
changing because uh for me to go and
00:06:08
admit that I don't know please teach me
00:06:11
and going and to a teenager or to a
00:06:13
fresher within the company sitting next
00:06:16
to him or her saying please take me
00:06:18
through what are you doing for the
00:06:20
customer what are the demands of the
00:06:22
customer I had to shed those
00:06:26
elements first I mean give up my ego
00:06:30
and reach deep down within the
00:06:32
organization basically let learning and
00:06:36
Innovation come from all across the
00:06:39
organization that was the starting point
00:06:42
uh in my mind map which led me to
00:06:45
various activities that I undertook over
00:06:47
the last 18 months to say that I have
00:06:50
become a digital expert is definitely
00:06:52
not true but in the last 18 months I
00:06:55
have fully realized the power that
00:06:58
digital Wheels
00:07:00
the opportunity it offers to a company
00:07:02
like emphasis and it is an opportunity
00:07:05
for us to Surge ahead and I need to take
00:07:08
the ownership of transformation of this
00:07:11
company and that Journey started 18
00:07:12
months ago as I mentioned and you know
00:07:14
picking up on that I I like the the
00:07:17
underlying notion that this is something
00:07:19
you just have to do getting it done is
00:07:22
something else but without that
00:07:24
commitment to master this new digital
00:07:27
terrain uh none of us are going anywhere
00:07:29
where with that commitment though uh
00:07:32
turning to your children or for example
00:07:35
and my guess is Ganesh has this in his
00:07:37
own company uh ge has long had a
00:07:40
practice of what they call reverse
00:07:42
mentoring normally we think of mentoring
00:07:44
of somebody 15 20 years ahead of us kind
00:07:46
of sharing their wisdom and helping us
00:07:49
as the new generation learn uh what
00:07:51
they've already long known reverse
00:07:54
mentoring means nothing more than taking
00:07:56
people who are 20 years younger who have
00:07:59
been raised on the the digital platform
00:08:02
and being willing without the ego
00:08:04
getting in the way to listen you have to
00:08:06
be willing to listen and learn from
00:08:08
people who are much younger in much
00:08:11
lower positions of authority uh because
00:08:14
they are just a great uh source of
00:08:16
thinking about uh what the company needs
00:08:19
what you can learn and uh to be able to
00:08:22
work with reverse mentoring I think is
00:08:24
maybe one of the most um most fruitful
00:08:28
uh directions to go just add though uh
00:08:31
from a lot of research that's out there
00:08:33
on digital transformation and and how we
00:08:36
need to navigate our way through it uh
00:08:39
we have to become I think an extremely
00:08:42
good
00:08:43
listener uh again we know a lot if we're
00:08:45
in a position of of um uh great
00:08:48
Authority but the world is changing so
00:08:51
fast that if we're not actively
00:08:52
listening through social media if we're
00:08:55
not digesting if we're not analyzing
00:08:57
what's out there uh we're going to be at
00:08:59
a disadvantage as well so to get back to
00:09:02
the main point taking charge of your own
00:09:04
transformation is the first step and
00:09:06
then the second step with that as a
00:09:08
commitment is turning to your children
00:09:10
to reverse mentors and just getting your
00:09:13
intent out there to hear what's going
00:09:15
on uh Mike you wrote a seminal book um
00:09:19
which was on leadership called the
00:09:21
leaders checklist and it put forth 15
00:09:24
Mission critical principles uh for
00:09:27
managing a company is is there a a
00:09:30
digital checklist for leaders that uh
00:09:33
that you could draw on uh through your
00:09:36
book that would help CEOs and and let's
00:09:39
say the top team to think about this
00:09:42
this whole idea of
00:09:44
transformation yes and let me briefly
00:09:46
reference the idea of a checklist and
00:09:48
then we'll get into the substance the
00:09:49
idea of a checklist is um you've got a
00:09:53
uh a list of mission critical steps you
00:09:56
just have to be Savvy about you have to
00:09:58
take and the traditional leaders
00:10:01
checklist would include just to pick out
00:10:03
three items to illustrate the point the
00:10:05
ability to think
00:10:07
strategically to communicate
00:10:10
persuasively and to decide decisively if
00:10:13
you haven't got all three of those
00:10:14
you're probably not going to lead very
00:10:16
well and there probably another dozen I
00:10:18
would add on to that having said that
00:10:21
again when it comes to the digital
00:10:23
terrain that we all are on it's
00:10:25
treacherous I'm going to briefly

reference two such lists that are out

there and I love to hear Ganesh pick up

checklist items here they are number one

you have to become an extremely Adept

through through all the traditional

means and now through digital media as

well number two you have to become

extremely good at using those sources of

information coming in to get information

out so listening in and in Sharing out

and then number three and this really is

something that I would not have

anticipated five or 10 years ago there

is so much competition for attention

that you also have to become extremely

good at engaging those that are hearing

where you want to take the company so in

five or 10 years back maybe 20 years

back a memo comes out from the corner

office everybody reads that and they

kind of got their marching orders uh

doesn't work that way anymore to say the

the obvious so

listening uh communicating out and then
00:11:52
especially on that latter Point number

three learning how to engage people in

ways that are much more more challenging

now a second checklist uh this comes

and a couple people have put together a

offer a checklist for a top executive or

anybody really in management to be

concerned with number one you have to

have compelling content again because

the information world is so cluttered

with competing messages number two you
00:12:29
have to find ways of what the author of

this n authors of the Nano tool refer to

as distributional leverage so how do you

actually get the information out to all
00:12:40

number three you have to become very
00:12:47
good at filtering and analyzing data
00:12:50
coming in again so much megabytes of
00:12:53
data coming uh hourly into our office we
00:12:56
need to master the art of digital
00:12:59
filtering and

analyzing and I think number four this

is pretty much a summary for why we're

even talking about this

topic without quite realizing how the

Advent of digital technology and
00:13:12
information has affecting the
00:13:15
world it has become a genuinely

disruptive force in the best sense of

disruptive

Innovations for every market and so the

even if you are secure let's say in the

so you know um promoting a culture of

experimentation because uh compressed

cycle Innovation newer ways of doing

things so promoting a culture of

experimentation second thing

is the guts to cannibalize your own

business totally and the last one which
00:14:13
uh I heard from other people and which
00:14:16
we have which was very well
00:14:19
articulated world of co-opting or
00:14:23
co-creating so you can do a lot more by
00:14:27
co-opting
00:14:29
other players to join hands with you so
00:14:32
that you can succeed together it could
00:14:34
be your customer it could be your
00:14:36
partner so these are the three
00:14:39
attributes which probably in the analog
00:14:41
world we didn't need to conf we didn't
00:14:43
need to confront or inject as much but
00:14:47
uh I certainly hope that you know every
00:14:50
employee within emphasis is is
00:14:53
repurposed or is excited about the
00:14:57
experimentation coop co-opting and
00:15:00
co-creation and last but not least we as

Leaders within the company shouldn't be
00:15:07
afraid to cannibalize our analog
00:15:10
business to make progress in digital
00:15:13
